John Doer is considered one of the most influential investors in the Valley. He is also a master of PR pushing his start ups to the front page of major news outlets and leveraging his connections for strategic deals.

Coursera announced that top schools like Duke and University of Virginia have signed on to be part of their offering. Not only are they attracting major traditional school brands but they are asking them to adapt their teaching to the MOOC model.

The ability to change their viewpoint on how online education should be delivered is a massive step forward. We are no longer just watching videos of a lecture, there is true interactivity, peer to peer learning and instantly updated materials to learn from.

Coursera is making the right moves, and getting rave reviews from students. If they keep the quality high they will make a massive dent into online education.  Some of the courses even offer a certificate. This is a huge step forward for employers. Now employers can verify completion and potentially create better HR paths based on this info.

Lastly, I think Coursera is engaging an audience who wants more education but doesn’t want a full degree. This a la carte option is attractive since it is low cost, but more importantly low commitment. Just a few weeks and you are done. No need to rework your whole life.  Now you have exposed a lot of new people to online education and I think this will potentially impact the for profit education sector faster than the publicly traded schools realize.

For profit EDU has been growing for the past 10 – 12 years, but has only scratched the surface of potential students. Coursera is exploding given the higher broadband penetration and higher number of connected devices. I can see their growth trajectory being much faster. Keep an eye on them, they could impact your stock portfolio very soon….

Often I write about how EDU lead gen is being battered by the current administration and the stock market. Today, I wanted to take a slightly different perspective which is more of a long term view.

For the past 10 years for-profit EDU companies have had to fight against some major issues to validate what they were doing was real. They had to fight against people not having broadband at home, no computers at home, and not understanding what studying online was. Why was I supposed to pay $30k for an education where I never got to meet the professor or my other classmates?

Broadband is almost in every home in the US, computers are everywhere and more importantly people are connected via mobile devices.

But people are still unsure about the quality of an education online and if the for-profit schools are “real.”

One of the greatest things to happen this year was a major initiative by the Obama Administration to actually spur more innovation in the Education sector. This has lead to a series of education start ups and new learning models which are introducing online education to gigantic numbers of people much quicker than any online school.

Sites like Udemy, Udacity, Coursera, KhanAcademy, and Skillshare are all introducing online learning to people who were not in the core demographic of for-profit schools.

What is this important?

First, mass acceptance is vital to legitimize any industry.

Second, these sites are attacking the spectrum of online learners from two ends, the young folks and the older folks who went to traditional schools in the past.

The fact that kids are getting more involved in online learning is great. The folks who are over 28-30 years old who are now trying online learning just happen to be the same people who are hiring these days.

The biggest outcome of the boom in online learning is that employers are now starting to see more of this in the workplace, see the quality of education and experience it for themselves.

This is a major boost for the for-profit sector. If more employers are willing to hire graduates of the online schools this will help them reduce their loan default rates and hopefully increase their graduation rates.

What happens now?

In the coming months you will see many of these free and pay for courses platforms continue to explode. This will lead to a short term erosion in the for-profit sector’s target pool of candidates. Long term there are many potential outcomes.

1) The for-profit schools use these platforms as lead gen tools. The people on these sites self identify that they are life long learners. Perfect candidates for long term degrees.

2) The for-profit schools offer lower cost single course offerings and make their degree a-la-carte oriented. This may face some accreditation issues but this maybe more in line with what the students/customers want.

3) The continued increase in technology penetration into the home will invariably increase the target market for the for-profit schools.

Personally I think 2012 will be a flat year for the online schools but going into the next 24 months, I think you are going to see massive growth, acceptance and product offering changes from the for-profit sector.

Until this happens, a lot of this news is more about suppressing the industry versus destroying it.  I also think that a lot of this news is being timed specifically around the upcoming election.

As a media buyer what do I need to know?

  • As a media buyer you may want to call your vendors who are advertising with military sites or keywords. The trademark around the GI Bill is not in effect yet, but you will need to get an inventory around what you are potentially exposed to.
  • The schools and or agencies will need to come up with an universal set of regulations around how to market to the military. This should augment the education marketing council guidelines.
  • I strongly urge you to check out the “Know before you Owe” form on the CFPB site. This gives you a much stronger idea of what the govt is requiring.

  • Professors are a wildcard, where will they come from? Will they be able to adapt to an online environment?
  • Who is to say that the costs don’t explode just like a regular university?
  • Will employers still value this degree?
  • Without accreditation will this school ever get off the ground?
  • Will their curriculum be relevant to real world jobs/careers?

This is one concept which has received a lot of money and has some major name backing but I am not really seeing a true differentiation point to their plan. As a parent or a student, I don’t see any reason to join a group of people who didn’t get into Harvard.  Perhaps I am missing something…

Laureate Education announced that they were looking for investment bankers to get the company ready for an IPO. The S1 for the company has not been filed as of April 12, 2012 but is expected shortly.

What does this IPO mean for the for profit education sector?

This IPO is important from a morale point of view for the for-profit edu sector which has been hammered since 2010 due to various federal regulations. Most of the companies in the sector lost 30-50% of the market value within a few weeks and have barely recovered. It is important to note that they have stabilized given that the political attention is now more focused on the election.

Here are some key points to know about Laureate Education:

1) Laureate has a very large international footprint extending well into South America.

2) Laureate’s top brand in the US is Walden University which is known to focus more on graduate level education. My guess is that Walden student’s overall life time value is slightly higher due to this strategy making it somewhat different than the rest of the industry.

3) Laureate has President Bill Clinton on its board. This is a major boost from a political standpoint and will probably protect them long term from any major litigation brought forth by the DOE. This is speculation on my part.

4) Laureate has grown through acquisitions and opened up new markets in Western Europe, Asia and Latin America. The biggest focus is n Latin America though.

5) From a purely revenue standpoint it is hard to say if Laureate is more profitable or less profitable than the industry average given that their revenue model outside of the USA is not dependent on federal financial aid. Once the S1 comes out this will be more clear.

6) The focus program wise on the international level goes after Education, Health Sciences, Art, and Hospitality. Essentially all of these sectors allow people to leave their country and are considered high demand fields. I can see why a lot of students would want to get an international education in a developing country and pay a premium for it.

7) A major benefit from these schools is the ability to do the student exchange and potentially visit or study in other countries.

8) They have over 675k students worldwide!

9) Other major for-profit schools in the US have been slow to move internationally.

10) They have a network of over 60 schools worldwide. Each one has a different brand though which may cause some issues long term with branding and quality control.

With their additional capital from the IPO, I think they will continue to grow through acquisitions and continue to flex their political muscle to build a truly worldwide brand.

From a larger perspective, their business model is under attack from systems like KhanAcademy, SkillShare, Udemy and numerous other universities entering the same markets. If you have ever visited South East Asia, you know that there are tons of schools appearing every day and still demand for these schools outstrips supply.

Being able to develop a legitimate brand in each country and then move into an online model will allow them to create a strong long term revenue model assuming people in each of those countries is able to pay for it.

Lastly one must consider political systems for funding. Going into a socialist or communist country where education is already paid for, people are going to question if a private high tuition school makes sense.

Google Attacks Head Terms through Semantic Search

The Wall Street Journal announced that Google will be updating their search algorithm in the coming weeks/months.

There are some important changes that could affect the lead generation industry that you should know about.

First, what is “Semantic Search?”

Semantic search is basically understanding the context in which you ask a question. This is how Siri for iOS works also.

Example – Lets say if you are talking to your friend about a future trip to Las Vegas. Your friend already knows you love good steaks, so the first thing out of their mouth is “you must check out this steak restaurant at the Palazzo!”

The semantic aspect of this is that your friend has known you for years and knows your likes, dislikes and your budget potentially. They use their own experience to quickly rattle off a handful of things you can do in Las Vegas.

Implications in search.

Most likely you are not having a conversation with your Google page. You enter in short search queries in hopes of researching various topics. EG – “Things to do in Vegas.”

With the new search algorithm Google may recommend a list of things to do and may push down other organic results. It may also determine that a restaurant ad is more relevant to you rather than a flight advertisement.

How does this work?

Google being Google does not release much detail but they say it is based on “attributes” from your personal search history, various websites and other common searches. Google is trying to become skynet in someways.

Why is Google doing this?

Lots of reasons!

  • Google is battling Facebook. They know Facebook’s search is horrible. Most people still need to get info from Google. By making search potentially more context based, it may increase usage of sites like Google+ (this is a really convoluted way to get more users)
  • This user flow is really tailored towards mobile users. Making Google a 1 page website and offering multiple types of results for one search is key to increasing user interaction.
  • This user flow is also great for a voice based mobile device. Imagine calling Google and getting this information read to you? At the end of the call it will ask you to connect to X advertiser. Return of the click to call lead gen model!
  • SEO has created a sea of garbage websites. Google knows no one goes past page one of the search results. Making page 1 more relevant is key for them long term. Creating content for Google via SEO and not users is counter -intuitive long term. They are hoping this allows them to be more useful. Creating a pivot this large is pretty scary. It is like transitioning everyone on Earth from gas to electric cars. You have already built a huge infrastructure around gas, the switching cost is pretty high.

What does this mean for lead generation?

Google is no longer agnostic. They are your competitor and friend at the same time.

Head terms are going to be affected the most. In the WSJ article an early alpha tester said it could change up to 20% of your search traffic. This is huge.

It is hard to say if this is going to affect long tail terms in the short term but if the system learns fast enough, this should have an equal affect for head and long tail terms.

From a PPC perspective, it should technically drop the number of impressions you get. It should technically increase your CTR if your ads are highly targeted. From a conversion perspective, it really comes down to how your ad groups are structured. If they have specific term groups but general landing pages there is an argument to be made that your C2C will actually drop, but that is not a new statement.

What will be the effect on Google’s stock price?

In the short term I can see this potentially lowering revenue. If such a massive portion of your revenue comes from advertising and linking to your index, presenting information before the click should technically reduce revenue.  In the short term I would say there is a dip in their stock price and long term I could see massive growth based on the mobile usage. Most likely analysts will jump on this and push the stock lower to create a lucrative short environment knowing full well that the long term is positive.

This is assuming that they don’t launch any new revenue models like the “speak to connect” ad model. Given that mobile usage of Google is increasing fast, the attention should be really on how can you get in front a mobile user with semantic search. Without knowing more about Google’s Semantic Search, it will be hard to recommend anything at the moment. I strongly suggest contacting your Google Rep for more info.

The major themes from the show point to a potential tectonic shift in the fundamentals of how to deliver knowledge, how to measure knowledge and what today’s definition of knowledge is.

There is no doubt that Education has some issues. Did the SXSW 2012 conference fix any of those issues? Not at all. But it was highly effective in putting attention on the issues. I also think there are some exciting technology platforms which are helping reduce the cost and scale issues.

EDU has 3 Macro Level Issues:

  3. Jobs
Ultimately any form of education is intended to prepare you for a job or way to generate value for the economy. Some may argue against this but the reality is that we need to train people to keep our economy strong.
From a cost perspective, some of the most interesting models revolved around just flat out free courses.
  • Udacity.com – Spawned from the Stanford AI course, this follows the MOOC methodology and offers a certification at the end.
  • KhanAcademy.org  – this has become the darling of the industry especially within the math community. Delivering high quality lectures about complex topics.
  • MITx – MIT has been putting its courses online for a few years now, but more recently they re-focused and are now allowing for certification under these free courses.
From a scale perspective, there are a few approaches out there that were highlighted during SXSW.
  • Udemy.com – an online learning platform which allows regular people to teach others. You can either charge or host free courses. The courses can be broken up into chapters, you can host slides, videos and lecture notes in one place. You also get to see what other students are taking the class.
  • SkillShare.com – this site is focusing on local real life gatherings to teach any topic. For instance if you are Photography pro, you can find a class in Austin teaching you about digital flash photography. The course is taught in a local bar, church, outside, and for a fee usually. It is a great way to learn new things and usually focuses on passion topics. Consider this the Pinterest.com of education.
  • Virginia Tech’s – PlaidAvenger.com – Prof. Boyer teaches a physical class of 3000 students. He uses tools such as Twitter, Facebook and SpreeCast.com to interact with his students and assess them.
From a job perspective, there weren’t any platforms which allowed you to verify what you have learned. My guess is that most employers will take years to change their job requirements of “bachelor degree required” and realize that many students will not have degrees.
  • This is a major opportunity for anyone interested in building a verification system that employers will use. Consider this a Klout score for a highly dynamic education which may be drawn upon from a variety of sources.

What does this all mean for the For-Profit EDU sector and the future of the US Economy?

For the for-profit schools, there are some great opportunities to buy into these platforms. Why? Because they are amazing lead gen vehicles. People are already self identifying that they are life long learners and willing to commit to a schedule. These are key factors in creating high LTV students for schools.
Schools don’t want to give away free classes all the time. Why not let these sites help students get more accustomed to online learning and then sell them on your brand rather than jumping over the hurdle of teaching them about online learning?

The other benefit of these platforms versus the current online classes is that they help create long term communities based on interests. These platforms are built around social so they automatically pull from the social graph and help find new connections based on real world interests. As an on online student if I know more about the other people in my class, the more likely I am able to draw support from them. It is also a good way of learning when you can start to argue a point of view on a topic, which increases your critical thinking skills and knowledge retention.

From a technology perspective, these new platforms highlight that the new device formats are enabling much richer learning experiences. You can have a shared workspace while video chatting with other students on a iPad  these days. Why are our schools focusing on an one way old format of video lectures? The key is not just being social, but it is about convergence. How can we leverage video, the social graph, and instant communication to create higher knowledge retention and much higher levels of engagement. The focus must shift from learning to pass a test to learning because you are truly interested in a subject.

Another major point of the new technology platforms is that the courses are asynchronous. They allow people to learn when they have time. Most people drop out of school because they have a major life event which reduces their free time. Why not be able to pay for a course and learn it for a period of 2-3 years? Why can’t the online schools be more flexible for the reality of life?  Loyalty and brand in the Education space will be built upon not only the quality of education but it will also be based on the “realness” of the education. Does the school realize I might have a kid this year? Does the school realize I might lose my job this year? Does the school teach me what I really need to know for my dream job?

From a cost perspective, I think schools will start to offer a la carte degrees. The requirements of liberal arts classes in an economics degree are what upset people these days. You have to $50k a year to learn stuff you have no interest in. How about I spend $30k and learn exactly what I want and need? Online schools are capable of shifting resources from an operational perspective much faster than a traditional school. Why not take advantage of this “curated approach” to learning and create more students that stay in school.

The US economy has much to gain from these platforms. It will enable thousands to learn new skills necessary for non-manufacturing jobs. The learning platforms also preserve older trade skills which are quickly being lost, for instance how to make jelly at home.

None of these new platforms will drive major long term growth for the economy unless employers accept them as valid learning systems.  The term “life-experience credits” will be increasingly important. From a financial point of view, these new learning systems delivering value at scale and in a cost effective format will help reduce our dependence on student loans and allow for greater expendable income at a younger age. Imagine how many more 20 year olds may purchase long term assets instead of servicing their loan payment?  From a macro economic point of view will drive significant increases in wealth and lead to greater stability in the economy.

I think EDU is being targeted for a disruption, especially under the current Democratic administration. Will this top down approach yield a true revolution in EDU? It is too soon to tell, but November 2012 will be a good time to check in again….

Education at SXSW 2012

SXSW Interactive 2012 is quickly wrapping up and it was an exciting show to say the least. The amount of information being shared and created was just tremendous.

There were some clear themes in the show that revolved around education, healthcare, curating social, mobile and government reform.

Given the rather upbeat tone in the economy these days, not much was said about flow of cash since it is assumed that the money is there and flowing.

Education specifically exhibited some extremely strong undertones of things changing very soon. The overall themes within education revolved around the following topics:

  1. Education is too expensive.
  2. Current schools and curriculums are not flexible enough to incorporate new technologies.
  3. Retention of information seems to be a new metric rather than focusing on the brand of the school. However the metric itself is measured in pro0longed engagement rather than a letter grade.
  4. Scale is a huge issue. How can you teach more people and keep costs manageable?
  5. With scale, the paradigm of one to many shifts to many to many teaching. The group itself starts to teach itself and automatically clusters at scale.
  6. Non-traditional learning tools may revamp the education system.

When observing the different tracks at SXSW, it is clear that the traditional schools are eager to change but do not know where to go. Sites like skillshare.com, udactiy.com, udemy.com and khanacademy.org are leading the way. They are creating new communities of people that want to learn and teach without the need to earn a degree or certification.

A very interesting talk by the Plaid Avenger Prof. John Boyer of Virginia Tech emphasized that you can create engagement and knowledge retention even with classes of 3000 people. He creates environments for the students and allows them to develop them around current political topics. From his lecture you can easily see that his methods are un-orthodox but highly effective for some students. It allows the millenials to engage in technology that they know well and integrate learning into their daily routine rather than setting aside time to read an out of date book.

I personally see Prof. Boyer’s as a hybrid model which is a way for traditional schools to incorporate new ideas but it may have long term scale issues. Will his model have any effect on the for-profit sector? Probably not, he is still dealing with the traditional learner who is able to get into a school like Virginia Tech to begin with.

From the various discussions it is also clear that technologies like the iPad are being heavily integrated into the K-12 space. Book content for these devices is available but doesn’t take full advantage of the capabilities of the device. Many people in the audience also felt that just taping lectures and putting them online was not sufficient. Without the interactivity the concept of online delivery is faulted.

Is there a clear guide to online delivery? Not yet. I think the reason that people don’t understand what they want to deliver online is rooted in the fact that they are not sure if their core metrics around institution quality are still valid.

Is a person’s measure of knowledge based on his or her grades or his or her ability to digest a topic and effectively argue for or against it? Lastly, how does all this relate back to the brand? I don’t get a feeling that the Harvards of the world want everyone to be a Harvard alumni.

Even though the masses think that college is too expensive, there will always be a population that is willing and able to pay for a premium brand. The larger debate is that does everyone need or want a higher education? Without a clear consensus on this you will not see any major government reform in the near future for this sector.

One thing that was not really covered at SXSW was how employers will deal with all these new education platforms. If you were hiring a fresh college grad that only took classes with 3k people in them, would you be concerned about the quality of their education? If a person took relevant clases on a site like SkillShare.com how would you asses their knowledge within organization?

In the next 12 months, I strongly recommend trying out sites like SkillShare.com and Udemy.com. The educating sector is ripe for a massive restructuring.

The death of universities?

In a article by the CEO of 2Tor, John Katzman argued that some universities can not adapt to the upcoming changes in technology and economic conditions. This lack of flexibility will eventually lead to their demise.

The main points made are that costs at universities are rising too quick, mergers in the traditional school space dilute quality, traditional schools can only compete on a very specialized front.

Katzman goes on to say that Online education is the way to resolve many if not all of these issues and help keep the traditional schools alive.

He offers a model to help them scale their student base and increase revenues while keeping quality the same. The downside of this model is like taking a regular brick and mortar shop an just listing its catalog online. 10-15 years ago that worked, but today, people use technology in very different ways and have new devices all the time. Why not rethink education as a whole? The MOOC model offers multiple points of teaching, low cost and is completely online. One of the most impressive parts of the MOOC model is its ability to adapt.

Fact is that education will not be solved with one new model. It may be solved by a model that can adapt and learn by itself.

While bringing older schools into the current decade is a good business model, I personally think there are many thousands of students yearning for a new experience, a new way of learning which is not tied to one school or one teacher. Imagine being able to learn from many schools at once and learning from your fellow students, more than one teacher and being able to stay “in school” for your whole life? That is a true life long learner.
